Your organization bought the AI licenses. A year later, adoption is patchy, most of the pilots stalled somewhere short of production, and someone in a leadership meeting has started asking why.
That question is going to land on L&D. This is the AI strategy for L&D leaders who would rather arrive with a plan than a status update.
MIT's 2025 study of enterprise GenAI put a number on the problem that most people in learning and development already suspected: 95% of enterprise GenAI pilots produce no measurable business return. The pilots that worked were not the ones with better models. They were the ones that invested in change management and training alongside the rollout.
That is your function. That has always been your function. What is new is that the business is finally asking for it out loud.

Why this course exists
The adoption story has flipped. Deloitte's 2026 enterprise research puts AI use at 91% of businesses - but only around one in five organizations say their talent is highly prepared for it. Access went up. Capability did not follow.
That gap has a name and an owner. When employers provide real AI training, adoption runs roughly three times higher than when they do not. When they hand out licenses and hope, they get what most organizations got: a spike in logins, a plateau in weeks, and a dashboard full of numbers that measure procurement rather than transformation.
Meanwhile the risk side is moving faster than the policy side. Most research on shadow AI now puts unauthorized tool use at around two thirds of employees, and a significant share admit to putting sensitive company information into tools nobody approved. That is not an IT failure. People use what they were never taught to use properly, and L&D is the function that decides what gets normalized.
So the question is not whether L&D should own AI capability. It is whether L&D claims it deliberately, with a sequence and a measurement story, or inherits it messily two quarters from now when someone senior needs an answer.
The CLEAR framework
Everything in this course runs on a five-phase framework I call CLEAR. The phases are Cultivate, Launch, Embed, Align, Report.
The point of the framework is sequence. AI transformation follows an order, and skipping a phase produces a specific, predictable failure rather than a general one. Launch experimentation before you have cultivated fluency, and people experiment badly and conclude AI does not work for their job. Embed before you align on governance, and you build behavior your Legal team will later have to unpick. Report before you have embedded anything, and you present activity metrics because there is nothing else to present.
Each section of the course takes one phase and goes deep. Every phase produces something you can hold.
How the course is taught
I teach the way I would explain this to a colleague over coffee. Short lessons, plain language, no jargon, no theory that does not immediately turn into something you can do.
Every lesson ends with a specific move, a question to ask a function leader, a document to reopen, a name to write down. Not homework for its own sake. The kind of small action that makes the next lesson land harder because you have already tested the last one against reality.
You will not watch me type prompts into a chatbot. There are thousands of courses for that, and your people may well need one. But using the tool was never the bottleneck. Getting a whole organization to change how it works, on purpose, and proving that it happened, that is the hard part, and that is the scarce skill.
The examples come from across industries and organization sizes. Some of what you will see works at fifty thousand people. Some of it works when you are the entire L&D department. I flag which is which, because pretending a global rollout playbook applies to a team of six helps nobody.
I also try to be honest about what does not work. The lesson on what breaks at scale exists because pilots that look healthy have a habit of falling over in four predictable places, and it is much cheaper to design for that during the pilot than to repair it after.
Who this is for
You are in L&D, HR, talent or people leadership. You may be a CLO with a team and a budget, or the only person in your organization thinking about this seriously. Either works. The exercises scale down as easily as they scale up.
You do not need a technical background. There is no code, no model architecture, no vendor comparison. If you can run a meeting and read a spreadsheet, you have everything required.
What you do need is one team or function you can test the exercises against, even informally, and a willingness to answer the diagnostic questions honestly. A diagnostic that flatters your organization produces a strategy nobody uses.
Who this is not for
If you are looking for a hands-on tutorial in ChatGPT, Copilot or prompt engineering, this is the wrong course and I would rather tell you now. This one is about organizational change, governance and measurement. It assumes the tools exist and asks the harder question of what happens next.
It is also not for anyone hoping AI turns out to be a passing phase. Nothing here works without engagement.
